Transforming Mindsets: How to Embrace Proactive Quality Management in Manufacturing Facilities

Occasionally, you must trust your senses and instincts. This straightforward insight became evident with some employees during a recent(ish) visit to their manufacturing plant, which was facing shelf-life challenges. Even before entering, I was struck by the unpleasant odors—a combination of mold and product decay. However, the staff had become so accustomed to the smell that they no longer detected it. This situation highlights a more significant issue in many manufacturing operations: a reactive approach that addresses problems only after they arise rather than preventing them.
Recognizing the Signs Beyond the Surface
When a facility faces quality issues that maybe impacting shelf-life, off odors and flavors, or just the overall product experience, the first step is often to review product specifications, ingredient quality, and testing data. These are important, but they don’t always tell the full story. In this case, the smell was a clear indicator of underlying sanitation problems that no checklist or report could fully capture.
Walking the production floor, I asked repeatedly, “Where is that awful smell coming from?” The answer was often met with confusion. Over time, employees had become desensitized to the odors, a common issue in environments where problems linger unnoticed. This desensitization can prevent early detection of contamination risks.
The Hidden Risks of Overlooking Sanitation
I started my career in Sanitation and throughout my career I continue to come back to this absolutely foundational area. Why? Because oftentimes it is the place where the plant leadership teams spend the least amount of time.
During the walk through we found mold growing under conveyor belts with fabric backing and inside water vessels that appeared never to have been cleaned properly. No single piece of equipment was the sole cause, but the overall environment was compromised. This situation is typical in facilities that operate reactively, addressing issues only after they cause visible damage or product failure.
Ignoring these signs can lead to:
Shortened product shelf-life
Increased waste and recalls
Higher costs due to emergency fixes
Damage to brand reputation
These risks highlight why a proactive approach to quality management is essential.
Shifting from Reactive to Proactive Mindset
Changing a facility’s mindset is the most challenging part of improving quality. It requires moving from waiting for problems to happen to actively questioning current practices and conditions. I asked the team, “How might we take intentional pauses to question the why’s behind our processes?” This question encourages reflection and continuous improvement.
Here are practical steps to foster a proactive mindset:
Regular sensory checks: Encourage staff to use their senses—smell, sight, touch—to detect early signs of issues.
Scheduled deep cleaning: Go beyond routine sanitation to inspect hidden or hard-to-reach areas regularly. Utilize other departments, who see different things to help that evolution.
Open communication: Create an environment where employees feel comfortable reporting concerns without fear. Make sure your recognize those folks.
Continuous training: Educate teams on the importance of early detection and preventive actions.
Talk about the "why" and their specific "why's". Our actions last longer and are more firmly routed in how we show up, when we have an intimate connection to the why.
Process reviews: Periodically question why processes are done a certain way and explore improvements.
Practical Example: Improving Shelf-Life Through Mindset Change
In the facility I visited, after identifying sanitation gaps, we implemented a plan that included adding all of the equipment and infrastructure to their Master Sanitation Schedule. The team also evolved their culture to empower employees to speak up about off odors, issues with visual cleanliness, and anything else that could be off on the line or conditions. The team began to notice and address issues before they affected the product. And they saw things that were not even related to Food Safety and Quality. Over time, shelf-life improved, waste decreased, and confidence in product quality grew.
This example shows that equipment upgrades or new checklists alone won’t solve quality problems if the mindset remains reactive. The real change happens when people start to think differently about their role in quality management.
Building a Culture of Prevention
A proactive quality culture requires leadership commitment and consistent effort. Leaders must model curiosity and openness to change, encouraging teams to question and improve. Celebrating small wins in early problem detection reinforces the value of prevention.

Setting clear expectations for proactive behavior
Recognizing employees who identify potential issues early
Using data to track improvements and share success stories
Integrating proactive quality goals into performance reviews
